Channel Sales

Selling through partners — resellers, integrators, referral partners — rather than only directly.

What changes operationally

Deal registration, margin structure and conflict rules between direct and partner motions all need defining before the first contested deal, not during it. Channel conflict is a policy failure, not a personality one.

Attribution gets harder

Partner-sourced pipeline needs its own definition and its own reporting, or it will be double-counted against direct or lost entirely.

How to operate a channel

  1. Decide what you get in exchange for margin: reach, local presence, implementation capacity or existing relationships. A channel with no clear exchange is a discount.

  2. Instrument deal registration properly. Without it you cannot tell channel-sourced from channel-fulfilled, and those are entirely different contributions.

  3. Forecast channel separately. Partner forecasts are optimistic in a different way from direct ones and cannot be treated on the same basis.

  4. Measure partner-level economics, not channel-level. Channel programmes are usually carried by a small number of partners and subsidised across the rest.

  5. Build enablement for partners as seriously as for your own reps, or accept that they will sell whichever product is easiest for them.

Where it misleads

  • You lose direct visibility of the end customer, which weakens forecasting, product feedback and retention work simultaneously.

  • Channel-fulfilled deals that you sourced count as channel revenue under most definitions, overstating what the channel produced.

  • Margin given to partners is permanent and rarely recovered, while the reach they provide can disappear when they reprioritise.

  • Partner conflict with direct sales is structural rather than incidental, and it surfaces at exactly the deals that matter most.

COMMON QUESTIONS

What is channel sales?
Selling through partners — resellers, systems integrators, referral partners — rather than directly to the end customer. You exchange margin for something the partner has: reach, local presence, implementation capacity or existing trusted relationships.
What is the difference between channel-sourced and channel-fulfilled?
Sourced means the partner found and originated the opportunity; fulfilled means you sourced it and the partner transacted it. They are completely different contributions and most channel reporting blends them, which overstates what the channel actually produced. Deal registration is what separates them.
How does channel affect forecasting?
It degrades it, because you are forecasting on information filtered through a party with different incentives and different visibility. Partner forecasts are optimistic in a different pattern from direct ones, so they need separate treatment and separate historical accuracy tracking rather than being merged into one number.
When does a channel make sense?
When the partner provides something you genuinely cannot build economically — physical presence in a market, regulated local entity, implementation capacity at scale, or relationships in an industry you have no entry to. If the answer is just 'more sellers', you are paying permanent margin for capacity you could hire.
