Sales Motion & Roles
The routes to market and the roles that execute them — and the two variables that should decide which motion you run, rather than which is currently fashionable.
Motion should follow the product, not the narrative
Motion is usually chosen by story — product-led is modern, sales-led is legacy — when it should be chosen by two properties: how quickly a user reaches value, and how large the deal is relative to the cost of a human being involved in it.
If a user can reach a meaningful outcome alone in a session or two, product-led works. If value requires integration, configuration or organisational change first, a product-led motion produces trials that expire unactivated and a conversion rate that gets blamed on onboarding. If contract value cannot repay a seller's involvement, no amount of conversion skill fixes the arithmetic.
Not opposites
What changes operationally when the motion changes
Motion determines what your qualification signal is. Sales-led motions qualify on stated interest gathered in discovery. Product-led motions qualify on observed behaviour — a user who hit a limit has quantified their own need, which no score approximates. Adopting a product-led motion without building the product instrumentation joined to billing outcomes leaves you with neither signal.
Channel adds a third set of requirements that must exist before the first contested deal: deal registration, margin structure and conflict rules between direct and partner motions. Channel conflict is a policy failure rather than a personality one, and it is expensive to resolve retroactively.
The roles, and why they are split
Prospecting and closing require different rhythms and reward different behaviours. Combined in one person, prospecting is what gets dropped whenever a deal needs attention, which produces a pipeline that oscillates. Splitting them introduces a handoff, and the handoff is where context gathered in prospecting is routinely lost — the buyer is asked the same questions twice.
Measuring the prospecting role on meetings booked is gameable; measuring it on meetings that become qualified opportunities is not. Where the two diverge, volume is rising and quality is falling.
Inside the deal
Discovery is qualification rather than presentation. Its output is a decision about whether and how to proceed, including the decision not to. A discovery call that ends with a demo scheduled and no articulated problem has not happened yet.
Multi-threading is the most reliable predictor available in enterprise deals. A single contact is a single point of failure — they change roles, lose influence, or mis-describe the internal process. Contacts associated per opportunity is a crude proxy and a reportable one: comparing win rate for single-threaded versus multi-threaded deals usually ends the argument about whether it matters.
Expansion as a motion
Land and expand only works if the initial deployment succeeds visibly enough that a second buyer inside the account can be shown the result. Landing without a defined path to the second purchase is just a small deal.

The conversation in which a seller establishes whether a real problem exists, who owns it, and what solving it is worth.
Enablement Content
Material produced for sellers rather than buyers: battlecards, objection handling, discovery guides, competitive positioning.
Free Trial
Time-limited access to the full product so a prospect can evaluate it directly.
Freemium
A permanently free tier intended to build a user base from which some proportion converts to paid.
Land and Expand
Entering an account with a small initial purchase, then growing through additional seats, teams or products.
Multi-Threading
Building relationships with several stakeholders in a buying account rather than relying on one contact.
Outbound Sales
Manufacturing pipeline by initiating contact with accounts that have not raised their hand.
Product-Led Growth (PLG)
A motion where the product itself drives acquisition, conversion and expansion — users experience value before speaking to anyone.
Sales Development Representative (SDR)
The role responsible for creating qualified pipeline through prospecting, rather than closing it.
Sales Enablement
The function equipping sellers to execute: onboarding, training, content, tooling and the measurement of whether any of it worked.
Sales-Led Growth
A motion where a sales team drives acquisition: prospects are qualified, guided through evaluation, and closed by people.
Usage-Based Pricing
Charging in proportion to consumption rather than by fixed subscription.
COMMON QUESTIONS
- Is product-led growth better than sales-led?
- Neither is better in general. Product-led suits fast time-to-value and low contract value; sales-led suits products where value requires integration or organisational change before it appears. Most durable businesses run both, segmented by deal size.
- What does an SDR do that an AE does not?
- Creates pipeline rather than closing it. The roles are separated because prospecting and closing reward different rhythms — combined, prospecting is what gets dropped whenever a live deal needs attention, and pipeline oscillates as a result.
- How do we avoid channel conflict?
- Define deal registration, margin structure and the rules for contested accounts before the first contested deal. Channel conflict is a policy failure, not a personality one, and it is far more expensive to resolve after it has happened.
- What is multi-threading and why does it matter?
- Building relationships with several stakeholders in a buying account rather than relying on one. Contacts per opportunity is a usable proxy — compare win rates by that count.
